AEO vs SEO: what changes, what stays, and how to split your effort in 2026
TL;DR
  • AEO and SEO share the same foundation: technical health, structured data, author authority, and topical depth.
  • They differ in four places: measurement, content shape, citation sources, and click behavior.
  • Google AI Overviews settled in at around 16% of queries in 2025 and cut clicks sharply when they appear, so pure SEO reporting understates real visibility.
  • We recommend starting splits of 80/20 SEO to AEO for local businesses, 70/30 for ecommerce, 50/50 for B2B SaaS, and 65/35 for publishers, then adjusting on 90 days of your own data.

AEO and SEO share the same foundation and differ at the finish line: SEO wins rankings and clicks in search results, while AEO wins citations inside AI answers from ChatGPT, Perplexity, and Google AI Overviews. Most teams should keep their SEO base and move 20-50% of effort toward answer engines, depending on business type.

What each one optimizes for

Classic SEO optimizes pages so a search engine ranks them and a person clicks through. The unit of work is the page. The reward is the visit. Everything in the playbook, from keyword research to link building to internal linking, exists to earn and convert that click.

AEO optimizes content so an answer engine quotes it. The unit of work is the passage. The reward is a citation or a brand mention inside the generated answer. A buyer can meet your brand, compare you to rivals, and shortlist you without ever loading your site.

Answer engine optimization (AEO) is the practice of making your content the source an AI answer engine quotes when it responds to a question. It covers ChatGPT, Perplexity, Copilot, and Google AI Overviews. Success means your brand appears inside the answer itself, with or without a click to your site.

The two goals rarely conflict. A page built to rank well is usually easier to quote, and a page built to be quoted tends to rank. The tension shows up in budgets, reporting, and team skills rather than in the content itself.

AEO, GEO, and the naming question

AEO and GEO describe the same discipline from two angles. AEO puts the stress on the answer a user receives. GEO puts the stress on the generative engine that assembles it. In practice the tactics are identical, and we already compared GEO and SEO head to head if you have seen that term more often.

Pick whichever label your team likes. The work does not change. Our pillar guide to generative engine optimization covers the foundations in full if you want them before the budget talk. If AEO is the label you keep hearing, our breakdown of answer engine optimization defines it end to end.

AEO vs SEO at a glance

Six dimensions cover most of the practical difference.

DimensionSEOAEO
GoalRank pages in search results and earn the clickGet quoted or cited inside the AI answer
Primary metricRankings, organic clicks, conversionsCitation rate, brand mentions, AI share of voice
Content shapeComplete pages built around a keyword and its intentSelf-contained passages that each answer one question
Ranking factor analogueLinks, relevance, page experienceRetrievability, consensus across sources, quotability
Timeframe3-12 months for rankings to compound4-12 weeks for citations to shift after changes
ToolingRank trackers, Search Console, keyword toolsAI visibility trackers, prompt sampling, GA4 referral reports

The ranking factor row is the one teams misread most often. Links and relevance still matter for AEO, just indirectly: they get your page into the pool the engine retrieves from. What earns the actual citation is quotability. A clear claim, stated once, in language a model can lift without editing.

Timeframes and tooling differ too. SEO compounds slowly because authority takes months to build, while AEO can shift inside a quarter as engines re-crawl sources and refresh answers. The tool market is still young, so expect to assemble your stack. We compared the current crop of visibility trackers to save you the demo calls.

Where the work overlaps

Most of the work is shared. Answer engines lean on content that already performs in classic retrieval, and Google AI Overviews cite pages from the top of the rankings far more often than deep results. Strong SEO is the entry ticket to AI answers.

  • Technical health: fast pages, clean HTML, and a crawlable structure serve search bots and AI retrievers alike.
  • Structured data: markup that machines can parse feeds rich results and generated answers from the same code.
  • Author authority: bylines, credentials, and a visible track record support rankings and citations. We mapped how author signals carry into AI answers.
  • Topical depth: covering a subject completely wins keyword variants and prompt variants at the same time.
  • Digital PR: mentions on trusted third-party sites move rankings and answer inclusion together.

If you run a disciplined SEO program today, you are most of the way there. The overlap is also why we never advise cutting SEO to fund AEO: you would be starving the roots that feed both channels. What follows is the part that genuinely changes.

Where they genuinely differ

Measurement

Rankings hold still long enough to track daily. AI answers change between sessions, models, and phrasings. So AEO measurement works on samples: run a fixed prompt set on a schedule and score who gets cited each time. Share of voice replaces average position as the headline number. We track it with the approach from our guide to measuring brand presence across AI engines. Weekly sampling is enough for most teams. Daily runs add noise, and monthly runs miss model updates. When the manual sampling gets old, our AI citation tracking service handles the runs and flags every change.

Content shape

SEO rewards complete pages. AEO rewards passages that survive being lifted out of context. Each section needs a direct answer in its first two sentences, which is why we push answer-first writing on every page we touch. Retrieval systems also read pages in chunks, so structuring content the way those systems consume it decides whether your best paragraph ever reaches the model.

Citation sources

Google ranks your page against other pages. Answer engines assemble answers from a wider mix: ranked results, review platforms, Reddit threads, comparison posts, and documentation. Each engine has its own diet. Perplexity leans on a narrower set of trusted domains, and we broke down what it takes to get cited there. Winning AEO often means showing up on pages you do not own, and that is a new work stream for most SEO teams.

Click behavior

This is the difference that reaches revenue meetings. Semrush tracked AI Overviews across 2025 and found they settled in at around 16% of all queries after fast early growth. When the summary appears, clicks drop. Pew Research measured users clicking a traditional result on 8% of visits when an AI summary was present and 15% of visits when it was absent.

Ahrefs compared 300,000 keywords and found a 34.5% lower click-through rate for the top result when an AI Overview was present. We broke down what that drop means page by page across intent types.

Clicks still matter where they exist. SEO keeps earning those, AEO captures the visibility everywhere else, and our playbook for searches that end without a click covers the second half. Keep both numbers in the same dashboard, or the SEO line will look like decline while total visibility grows.

How to split your effort: starting points by business type

The table below shows the splits we use as opening positions with clients. They come from our own engagement experience rather than a measured dataset, so treat them as starting points and revisit after 90 days of your own numbers. The reasoning behind allocations like these sits in our budget framework for AI search spend. Note that the AEO column never reaches zero. Every business type already has buyers asking assistants questions about its category.

Business typeSEO effortAEO effortWhy this split
Local services80%20%The map pack, reviews, and your business profile still drive calls. Add quotable FAQ answers so assistants can recommend you for near-me style questions.
Ecommerce70%30%Category and product rankings still carry most revenue. Shopping questions are moving into assistants, so product data and comparison content need AEO treatment.
B2B SaaS50%50%Buyers ask assistants for shortlists before they ever search. A citation in that answer shapes the deal earlier than any ranking can.
Publisher or media65%35%Clicks are the revenue. Defend the formats that still earn them and take citations for brand reach on everything else.

Ecommerce deserves the closest watch, because the way shoppers now find products inside assistants is changing faster than any other category on this list. And if the AEO column looks like headcount you do not have, we priced out buying outside help against building the capability in-house. When you would rather hand it off, our managed AEO service runs this same playbook for you.

What to keep, what to add

Keep doing these from SEO

  • Technical hygiene: crawlability, speed, clean markup, and working sitemaps.
  • Link earning and digital PR: authority still decides who gets retrieved and believed.
  • Conversion-ready landing pages: the clicks you still win need somewhere good to land.
  • Local signals: profiles, reviews, and consistent listings for any business with a service area.
  • Commercial keyword targeting: plenty of buying journeys still run through the classic results page.

Add these for AEO

How to measure both

On the SEO side nothing changes: Search Console, rank tracking, and organic revenue still do the job. On the AEO side we build three views. Citation sampling scores a fixed prompt set every week or month. Referral tracking separates assistant traffic in analytics, and a GA4 setup that isolates AI referrals takes about an afternoon. The third view is value per visit.

Ahrefs published its own numbers on that third view: AI search sent 0.5% of its visitors and drove 12.1% of its signups. Small traffic, outsized intent. We see the same pattern in client accounts, so we weight AI visits accordingly and report on the short list of AI search numbers that predict revenue.

For benchmarks on engine market share and citation behavior, our current AI search data report carries the figures we update as the engines change.

Where to start this week

  • Run 20 buying-intent prompts through ChatGPT, Perplexity, and Google AI Mode. Record every brand and source cited, and note where you appear.
  • Pick a split from the table above, write it into next quarter’s plan, and set a 90-day checkpoint to adjust it.
  • Rewrite your five highest-value pages so each section opens with its answer in the first sentence.
  • Turn on AI referral tracking in analytics this week so your baseline starts now.

If you would rather see your starting position before moving budget, our free AI visibility check shows which engines already cite you, who wins your category prompts, and where the gaps are.
